Frances Elizabeth Allen (1932–2020) was the first woman to win the Turing Award, computing’s highest honour, in 2006 – a recognition that came only after forty years of foundational contributions to compiler science. Her work on program optimisation, control flow analysis, and parallel computing created the technical infrastructure that enabled the software revolution, yet remained invisible to the millions who benefited from it. She spent forty-five years at IBM Research, built gender-balanced teams when the field was overwhelmingly male, and proved that the most profound technical achievements are often those that work so well, nobody thinks about them.
Her story is a paradox. Frances Allen revolutionised how computers translate human instructions into machine code, making it possible for programmers to write in high-level languages rather than painstaking assembly. She created the mathematical frameworks for analysing entire programmes as interconnected systems rather than isolated instructions. She led the charge into parallel computing when others insisted it was impossible. She won prizes and fellowships, mentored generations, and shaped the field’s technical direction. And yet, ask a thousand programmers to name her, and perhaps one would know her name.
This matters now more than ever. As artificial intelligence systems consume unprecedented energy, as computing edges toward fundamental physical limits, as systems grow too complex for human beings to optimise by hand – the techniques Frances Allen pioneered in the 1960s and 70s are becoming existential infrastructure. The person who solved the problem of making code efficient, decades before we realised efficiency would become our biggest constraint, deserves to have her story told.
Thank you for spending this time with us today. Let’s begin somewhere personal. You grew up in Peru, New York – a rural farming community. What was that like, and how did a farm girl become drawn to mathematics?
You have to understand, Peru in the 1930s wasn’t a place that thought much about the future. My father was a farmer, and a farmer’s life is about immediate problems: the crop, the weather, the animals. My mother was a schoolteacher before she had children. I was the oldest of six, so I spent an enormous amount of time watching her work, listening to her explain things to students who didn’t understand. That was my first lesson in how to think – not solving a problem yourself, but understanding it well enough to explain it to someone else who’s confused.
Mathematics came naturally. I loved patterns, the way you could see a general principle and then apply it to new situations. My high school teacher, Miss Marjorie Towle, recognised something in me and encouraged it. She made it clear that I could go to college, that I could do something beyond farming. That was radical enough in 1950, in rural New York, that I’ve never forgotten it.
But honestly? I didn’t know what I wanted to do. I was good at mathematics. I liked teaching. I went to Barnard College in New York City – absolutely terrifying, coming from Peru – graduated in 1954, and became a high school teacher in Glens Falls. I was perfectly content. I had no intention of going further.
What changed?
I needed a master’s degree for full certification as a teacher. So in 1955, I went to the University of Michigan. And I took a summer job – just for the summer, to help pay for it. IBM was hiring for Poughkeepsie, New York. They needed programmers. This was 1956. Computers were enormous, finicky things that almost nobody knew how to programme. IBM offered to train you. The salary was decent. I thought, “I’ll work for the summer, then go back to teaching.”
I never left.
I didn’t even mean to stay! I was in debt – student loans, you see. My family didn’t have money. So I stayed one more year to pay them down. One more year became forty-five years. What happened was that they asked me to teach incoming programmers Fortran – a language that had literally just been announced two months before I started. IBM’s own manuals were barely finished. So I was teaching Fortran days, sometimes hours, before I’d fully understood it myself.
To understand something well enough to teach it, you have to read everything. You read the compiler source code. You read the specification. You trace through what the compiler does to your program. You break things intentionally, to see what goes wrong. By accident, I became not just a programmer, but someone obsessed with how programming languages work, how the compiler translates your high-level code into instructions the machine can actually execute.
And once I saw that – once I understood that the compiler was doing something with your code, transforming it – I couldn’t stop thinking about it.
That transformation is key. Most programmers don’t think about what the compiler does. They write code; it magically becomes an executable. What fascinated you about that process?
Most programmers still don’t think about it. That’s partly a success – the compiler should be invisible. But it also means they don’t realise how much power is sitting right there, untapped.
When I was learning Fortran by reading the compiler code, I started noticing inefficiencies. The compiler would translate a line of Fortran into machine instructions, and I’d think, “Why is it doing it that way? There’s a more efficient way to do the same thing.” At first, I thought I was looking at bugs. But they weren’t bugs – they were just… suboptimal choices.
Here’s the thing: when you write a Fortran programme, you’re thinking about the algorithm. You’re thinking about what you want to compute. You’re not thinking about machine registers, or memory access patterns, or the cost of different instructions. And the early compilers, they were doing a fairly literal translation. If you wrote:

The compiler would dutifully add 1 to I a hundred times, fetch Y from memory a hundred times, fetch Z from memory a hundred times, add them, store the result. But of course you can move the addition outside the loop, if Y and Z don’t change. You compute it once, use it a hundred times.
That’s a trivial example – I’m oversimplifying. But the principle fascinated me: the human programmer writes code for clarity and correctness. The compiler translates it literally. But the compiler could be smarter. It could analyse the code, find patterns, transform it, still produce the same result, but do it far more efficiently.
The question became: how do you do that systematically? How do you find every opportunity for optimisation, without missing any? How do you prove that your transformation is correct – that the optimised code computes the same result as the original? How do you do it fast enough that compilation doesn’t take longer than the programme runs?
You and John Cocke were working on these questions by the mid-1960s. What was that collaboration like?
John was an extraordinary person – brilliant, rigorous, incredibly generous with ideas. We worked together for decades. When people ask about my career at IBM, John’s name comes up, and it should. But I should be clear: our collaboration was real, but so were our individual contributions, and the historical record sometimes blurs that in ways I’m not entirely comfortable with.
John was more theoretical. He had a gift for spotting patterns in nature, mathematical structures that were hiding in plain sight. I was more pragmatic – how do you implement this? How do you make it work on actual code in finite time?
We wrote papers together, yes. Important papers. “A Catalogue of Optimising Transformations,” 1972 – that was collaborative, and I’m proud of it. But even in that paper, our contributions were distinct. I’d been working on the taxonomy of transformations for years. The idea was to catalogue them – loop unrolling, code motion, common subexpression elimination, induction variable elimination – to understand what conditions made each one safe to apply.
John brought rigour. He wanted to understand the mathematical conditions. I wanted to implement them. Together, we created a framework that’s still taught in compiler courses today.
But here’s what I want to be clear about: I didn’t just assist John on his vision. I had my own vision. I was leading a team. I was making decisions about research direction. I was mentoring people – including women, which John supported, but it was my priority, not his.
The collaboration was genuine. But both of us did independent work that mattered.
Let’s talk about that. You mentioned you ensured that your compiler research team was roughly half women in the 1970s and 80s. That was extraordinarily unusual.
It was intentional. I didn’t do it by accident, and I didn’t do it because it was politically correct – that phrase didn’t even exist then. I did it because I could see brilliant women being excluded or marginalised, and it was a catastrophic waste.
When I was starting out, there were women in computing. Not many, but some. Grace Hopper was already famous – the “debugging” business, her compiler work. But many women I knew had degrees in mathematics or engineering, and the jobs they could get were limited. “Programmer” was often considered women’s work in the early days – like it was tedious, not prestigious – and as the field became more prestigious, women were pushed out.
I had authority at IBM Research. I had funding. I had hiring decisions. So I made different choices. When we were recruiting for my group, I looked for talent, and I didn’t discount women the way the field was discounting them.
One of the people I mentored was Anita Borg. Brilliant woman. She went on to found the Anita Borg Institute, the Grace Hopper Celebration of Women in Computing. Do you know how many women’s lives that touched? Thousands. Perhaps tens of thousands. And people remember Anita’s name, which is good. But the mentorship pipeline that created space for her? That’s invisible. It doesn’t have a name on it.
That’s a theme in your story – visibility and invisibility. The better infrastructure works, the less anyone thinks about it. Do you think that’s specific to compilers, or broader?
It’s broader. It’s infrastructure work. Think about sewerage systems – absolutely fundamental to modern cities, enables public health, prevents disease. Does anyone know the names of sewer engineers? Of course not. People just don’t think about sewers until they fail.
Compilers are similar. They’re the bridge between human thought and machine execution. Everything modern software is built on this assumption that you can write in a language designed for humans, and a compiler will translate it to machine code that executes efficiently. That assumption is so thoroughly successful that people forget it’s an assumption. They think code just… is.
But there’s a gender dimension to this, and that’s important. Infrastructure work – tools, standards, enabling technologies that make other people’s work possible – is disproportionately performed by women and people in marginalised groups. And infrastructure workers are systematically underrecognised compared to people who build visible products.
Think about it: Steve Jobs is famous for the graphical user interface. It’s a product people see and touch. But the compilers that translated the code that runs that interface? Unknown. Grace Hopper is famous for inventing the compiler and for coining the term “debugging” – she has a cultural narrative hook. But the later compiler optimisers who made compilers genuinely useful? Much less known.
I’m not saying Grace didn’t deserve recognition. She did. But why does she have a famous anecdote about a moth in a computer and I don’t? Why is she the “grandmother of programming” and I’m not? Partly luck, partly the times, but also this question of whose work becomes visible and whose doesn’t.
You worked on classified projects, including the NSA’s Harvest. How did that affect your career visibility?
That’s complicated. I can talk about some of it now, but not all.
The Harvest project was one of the most intellectually interesting things I’ve ever worked on. It was code-breaking work – signals intelligence, during the Cold War. And the optimisation challenge was immense. You had programmes that needed to run at speed with limited memory and processing power. Every bit of efficiency mattered. Sometimes it mattered to whether something was possible at all.
I managed teams on that work. I learned to think about compilers under real constraints – not academic constraints, but “this has to work now, and it has to be better than what the Soviets can do.” That kind of pressure focuses the mind.
But here’s the problem: it was classified. Which means you can’t publish about it. You can’t present it at conferences. You can’t build a public reputation on that work. Decades of my early career were effectively invisible to the broader field, because I couldn’t talk about what I was actually doing.
Some of the theoretical work I did later, the published papers – those were the parts people knew about. But the applied work, the pragmatic problem-solving at scale, the work that taught me how to lead large teams under pressure? That was hidden. And yes, that affected how history remembers me. My published work is celebrated, but not all my work was publishable.
Male colleagues had the same constraints, theoretically. But I think there was an asymmetry. When a male scientist works on classified projects, people often assume he was doing important, difficult things – it enhances his reputation. When a woman works on the same projects, there’s less assumption of importance. There’s a default assumption that the important work is visible.
You led the PTRAN project – Parallel Translator – in the 1980s and 90s. That seems ambitious. What were you trying to solve?
Parallel computing. That was the future, everyone agreed. But here’s the problem: programming for parallel machines is hard. Monumentally hard. You have to think about synchronisation, about data dependencies, about load balancing. You have to understand not just what your programme does, but how different parts of it could run simultaneously.
Most programmers don’t think that way. They write sequential code – do this, then that, then the other thing. It’s natural. It’s how humans think about tasks.
But if you have ten processors, or a hundred, you’re wasting them by running sequential code. You need to parallelise. And the manual labour of rewriting code for parallel execution was immense – error-prone, expensive, slow.
So the dream was: what if the compiler could do it? What if you could write sequential code, the way you naturally do, and the compiler would analyse it, find the parallelism you didn’t even know was there, and automatically generate parallel code that distributes the work across multiple processors?
We built PTRAN to attempt exactly that. The key innovation was program dependence graphs – this was brilliant, actually, I’m proud of this. A program dependence graph represents not just the control flow of a programme, but the data dependencies. It shows which operations depend on the results of which other operations.
When you have that graph, you can see parallelism immediately. If operation A and operation B have no dependencies on each other – neither depends on the other’s result – they can run in parallel. The compiler can schedule them onto different processors.
The challenge was that real programmes are complex. You have loops that iterate thousands of times, loops that nest inside other loops. You have function calls, global variables, all sorts of messiness. Building a program dependence graph for real code is non-trivial – you have to correctly identify every dependency, or you’ll parallelise incorrectly and get wrong results.
Did you succeed?
We made progress. Real progress. The dependence graph framework was solid. We could parallelise many classes of programmes correctly. But did we solve the complete problem? No. [Honest, slightly rueful smile] And it was partially because we were trying to solve an impossible problem.
Here’s the thing: complete automatic parallelisation is theoretically hard. It’s not that we weren’t clever enough. It’s that some dependencies in real code are impossible to determine statically – that is, just by reading the code. You can’t tell at compile time whether two operations actually depend on each other, because it depends on the runtime values of variables.
Consider: you have an array A and you’re computing A[i] in one place and A[j] in another. Do these operations depend on each other? Only if i == j. But i and j are variables; you don’t know their values until the programme runs. So you can’t tell at compile time whether it’s safe to parallelise.
We built analyses that were quite sophisticated – you can use various heuristics and bounds-checking to make smart decisions. But for a general, complete solution, it was beyond what we could do.
People sometimes see this as a failure. I see it as a problem that was genuinely hard, and we made substantial progress on it. We proved that certain classes of programmes could be parallelised automatically. We created tools that worked in practice. And the intellectual framework – the program dependence graph – turned out to be useful in many other contexts.
Modern compiler writers still use it. So in that sense, the project achieved something important, even though we didn’t solve the entire problem.
That’s a graceful way to describe a limitation. But do you have regrets about the project? Roads not taken?
I think if I had been more sceptical of the timeline early on, we might have managed expectations better. There was – and this was partly the 1980s tech culture, the optimism, the sense that anything was solvable with enough compute and cleverness – there was an assumption that parallelisation would be easier than it turned out to be.
If I’d been bolder in saying, “This is harder than people think, and we need a longer timeframe, and we should focus on specific subclasses of problems rather than the general case,” perhaps we would have shipped tools that were more useful in practice, sooner.
That’s the tension of being a research leader: you need enough optimism to secure funding and attract talent, but also enough realism to choose achievable goals. I didn’t always navigate that balance perfectly.
Let’s talk about your most important contribution: program optimisation itself. Walk us through the conceptual breakthrough. How did you go from noticing that compilers were inefficient to building a framework for fixing it?
All right. The foundational realisation was this: if you’re going to optimise a programme, you first have to understand it. And to understand a programme, you can’t just look at it line-by-line. You have to see the structure – which parts connect to which, what values can flow where, what happens if you execute that loop a million times instead of once.
In the very early days of compiler optimisation – and we’re talking the early 1960s here – people would do what we called “peephole optimisation.” You’d look at a tiny window of generated code, a few instructions, and if you saw a pattern that could be improved, you’d improve it. Like: if you see “load X, store X,” that’s redundant, eliminate it. Or: if you see the same computation twice in a row, compute it once and reuse the result.
But peephole optimisation is fundamentally limited. It can’t optimise across large sections of code. It can’t recognise that something outside the window of code you’re looking at makes an optimisation safe or unsafe.
So I started thinking: what if instead of optimising blindly, we analysed the code first? What if we built a representation of the programme that made its structure obvious, and then used that structure to guide our optimisations?
That’s where control flow graphs came in. The idea is simple: represent the programme as a directed graph. Each node is a basic block – a sequence of instructions with no jumps in or out. Each edge represents a possible jump: if this block finishes, which block might execute next? From that graph, you can see the structure of loops, conditionals, and how control flows through the programme.
Once you have that, you can do better analysis. You can say: “In this loop, X doesn’t change. So I can compute X before the loop and reuse the result inside.” You can say: “This code is unreachable because the condition is always false, so I can delete it.”
But control flow graphs only tell you about control – which instructions execute when. To do real optimisation, you also need to understand data flow: which values flow where, which computations depend on which other computations?
So I extended the framework. Program dependence graphs, as I mentioned, go further – they show both control and data dependencies. But even before that, in the early 1970s, I was working on interprocedural data flow analysis.
Here’s why that matters: most early optimisation was intraprocedural – within a single function. But real programmes have many functions calling each other. A value computed in one function might be used in another. If you want to optimise globally, you have to understand how data flows across function boundaries.
That’s much harder than it sounds. When function A calls function B, you don’t necessarily know what values B will read or modify. B might be compiled separately; you might not even have its source code available. You have to build analyses that are sound – that definitely don’t miss any dependencies and thus don’t produce wrong results – while being as precise as possible.
We developed techniques for that in the 1973 and 1974 papers. It was painstaking work – building a theoretical framework that was rigorous, then implementing it and testing it on real code to see if it actually worked.
Can you give a concrete example of how that works?
Let’s say you have a programme with two functions:

Now, if you’re naïve, you might think: “X is set to 5, then I can just use 5 wherever X appears.” But adjust modifies X – well, actually, it modifies the local parameter, which doesn’t affect X in compute_base, but you have to analyse that to know it.
Real programmes are far more complex. You might have global variables that multiple functions read and modify. You might have pointers, which make it very difficult to determine which variables are actually being accessed.
The interprocedural analysis builds a model: for each function, what values might it read (from its parameters, from global state), and what values might it modify? Then, when you’re optimising within a function, you know: “I can only assume this value is constant if neither this function nor any function it calls might modify it.”
That’s how you do global optimisation correctly. You build a framework that integrates information across the entire programme.
And your “Catalogue of Optimising Transformations” with Cocke systematised all of this.
Yes. By the early 1970s, there were dozens of different optimisation techniques in the literature and in compilers – some documented, some not. People would discover an optimisation, implement it, publish a paper, and then other people would independently discover the same thing.
John and I thought: let’s catalogue them. Let’s define each one rigorously. Let’s specify the conditions under which each is safe. Let’s group them by category – loop transformations, dead code elimination, redundancy elimination – and show how they relate.
The catalogue identified about twenty major classes of transformations, with variants. For each, we specified: what does it do, what preconditions must be true for it to be safe, how much benefit do you get, what’s the compile-time cost?
That paper became a reference. Compiler writers would consult it. Compiler courses taught from it. And it’s still cited today, fifty years later. That’s gratifying.
But it wasn’t mystical. It was systematic cataloguing – the same thing a botanist does when they catalogue plants. You observe, classify, find patterns. It’s not glamorous, but it’s essential.
You became the first female IBM Fellow in 1989. What did that honour mean to you?
It meant that the work was taken seriously at the highest level. An IBM Fellow was the most senior technical position in the company. It was recognition that I wasn’t just a good researcher; I was among the very best.
But here’s what I’m honest about: it came in 1989, after decades of work. By 1989, I’d already led major projects, published influential papers, mentored teams. If I’d been a man, I might have made Fellow ten years earlier. And I’d never know if I would have, because I can’t run that parallel experiment.
The Fellowship did open doors. You get resources, autonomy, prestige. You can influence the direction of research. That was genuinely valuable.
But I’m acutely aware that many women never reach that level, not because they lack talent, but because the environment is structured against them. I was fortunate in a way others weren’t. I had a mentor early on – Thomas B. Irvine – who supported my work and gave me significant projects when I was junior. Not all women had that. And I had both stubbornness and thick skin, which helped. But persistence and talent aren’t always enough if the system isn’t willing to recognise them.
In 2006, you won the Turing Award – computing’s highest honour. You were the first woman to win it in its forty-year history. How did that feel?
It was gratifying, yes. But also complicated. I was seventy-four years old. I’d retired in 2002. The Turing Award is called the Nobel Prize of computing, and it’s true that it’s the field’s highest honour. But by 2006, I wasn’t actively working in the field anymore. My important work was decades behind me.
I think the delay mattered. If I’d won it in 1990 or 1995, when I was still actively researching, still mentoring, still shaping the field – that might have changed things. I might have been a visible role model, a living legend in the field. Instead, the award came late enough that it felt retrospective.
And yes, I was the first woman. But do you know how many women have won it since? Three others, I believe, in the decades since. In a field that’s been around for seventy years, producing hundreds of Turing Award winners over that time. The first woman in forty years is one thing. Only four women out of eighty-plus winners is another thing. It’s a symbol without substance.
But you must have taken some satisfaction in it.
Of course. Recognition matters. Especially in science, where peer recognition is how you know that your work stood up to scrutiny, that others thought it was important. And yes, there’s a particular satisfaction in breaking a barrier, in being able to say to young women: “You can reach the highest level in this field.”
But I wish I hadn’t needed to wait until I was seventy-four and retired to get it. [Slight edge in her voice] I wish the field had recognised earlier that optimisation was as important as new language design, that infrastructure was as important as applications. Because once you’re recognised that late, the time when you might have most influenced the field is already past.
How do you think about your legacy now? What would you want the field to remember about your work?
Two things. First: infrastructure matters. The plumbing of a system – the compilers, the optimisation frameworks, the tools that enable others to build – that’s not secondary work. It’s foundational. Computing’s ability to do what it does is built on generations of people solving compilation and optimisation problems. That should be honoured and resourced as such, not treated as necessary but unglamorous work.
Second: there are problems that look impossible until someone figures out the right way to represent them. Control flow graphs made optimisation tractable. Program dependence graphs made parallelisation tractable. The breakthrough often isn’t a brilliant algorithm; it’s a clever way of looking at the problem, a representation that makes the answer obvious.
And third – I said two, but there’s a third – teaching and understanding are central to innovation. I learned Fortran by teaching it. I understood compilers by implementing them and debugging them. I figured out optimisation by explaining it to others. The modern tendency to separate “research” from “teaching,” to treat teaching as less important, that’s a loss. Some of the best thinking happens in the struggle to explain.
What would you say to young women now entering computing?
The field has changed. When I started, in 1956, computing was tiny. There were no computer science degrees, barely any professional pathways. Now, there are universities, programmes, companies dedicated to computing. That’s progress.
But barriers persist. Different barriers, perhaps. The industry culture, the startups, the emphasis on “move fast and break things” – that selects for certain personality types and marginalises others. Women are pushed toward certain roles more than others. Pay gaps persist. Harassment persists.
So: be excellent. Be undeniably, visibly excellent at what you do. Because excellence is harder to dismiss than potential. But also: don’t internalise the idea that you have to be perfect to be good enough. Men get to be mediocre; they get to fail and try again. Give yourself the same grace.
Find allies – mentors, colleagues, friends – who recognise your work for what it is. Don’t assume visibility or recognition will come automatically. You might have to be strategic about your career in ways that male colleagues aren’t.
And if you can, once you have some position and authority – hire women. Mentor women. Build teams that don’t look like the default. Because the default excludes talent, and that’s a loss for everyone.
I also want to say: don’t let anyone convince you that you have to fit into the existing shapes of what a computer scientist looks like. When I was starting, the shape was “people who love hardware, who want to build machines.” I didn’t fit that. I wanted to understand programmes, to make them run better. That wasn’t a smaller contribution. It was different. Different is fine.
Looking back across your entire career, is there anything you’d do differently?
I think I would have published more popular writing. More work aimed at explaining what I did and why it mattered, to a broader audience than the specialist literature. I was so focused on the research itself, on writing for other compiler writers, that I never built a popular narrative around my work.
Grace Hopper could tell a story – the moth in the computer, the programming language, all of it was accessible. People remembered Grace because her work had a human story attached. I never cultivated that. I was too interested in the technical content to bother with the narrative.
If I’d done more of that – written more broadly, given more public talks, made my work more visible to people outside the specialist community – my legacy might have been different. Not necessarily bigger, but more understood. More connected to the lived experience of programmers and users.
I also regret not doing more to formalise my mentorship. Anita Borg, bless her, she went on to do extraordinary work with the Anita Borg Institute, and she credited me as an influence. But I never sat down and wrote a manifesto about my approach to mentoring women, about what I’d learned. That knowledge lived in my head and in my actions, but it wasn’t documented in a way that could spread.
That’s interesting – you regret not systematising your mentorship the way you systematised optimisation techniques.
Yes, exactly. I was good at looking at a complex problem – how do you optimise a programme? – and breaking it down into components that could be understood, documented, taught. But I never turned that same analytical lens on mentorship itself.
What are the components of effective mentorship? What conditions enable women to succeed in a male-dominated field? What can institutions do to support that? I had intuitions and a track record, but I never formalised them into something teachable.
If I had, maybe other researchers would have adopted those practices. Maybe the field wouldn’t have gone backwards on some of these questions – you know, the diversity initiatives now, the discussions about how to retain women in tech, some of this is re-discovering things that I and others already knew. It would have helped to have documented it clearly.
You passed away on your eighty-eighth birthday – 4th August 2020. Do you reflect on mortality?
Here, in this hypothetical space where we speak in December 2025, I am conscious of being eighty-eight years old. So I consider mortality not as a memory, but as a future event that, from your perspective, has already occurred. It’s an unsettling paradox.
Yes, I think about legacy – whether the work will last, what I might have done differently. I reflect on the colleagues and mentees I’ve worked with, and what they will achieve after I’m gone.
I am not afraid of death. I feel at peace; mine has been a full and meaningful life. I contributed something lasting to my field, broke barriers, and helped build teams that did excellent work. That is more than many ever experience.
Still, I wish I’d had more time. Not for my own sake, but for the work. The problems I focused on in the 1990s – parallel computing, large-scale optimisation – are even more critical today. Computing’s energy demands, the challenges of parallel programming, the need for far greater efficiency… these issues remain unsolved.
Given more time, I would have wanted to see if we finally achieved true automatic parallelisation. I’d want to witness the advances in compiler technology and what the next generation discovers.
The field has changed profoundly since you retired
It has, and I’m both encouraged and concerned. Encouraged because compiler technology has advanced in ways I could only hope for – the infrastructure is better, there’s more research, more investment. The LLVM compiler infrastructure, for instance, that’s a beautiful piece of work.
But I’m concerned about the short-term thinking. The startup culture, the venture capital model – it emphasises quick returns on investment. That’s not compatible with the kind of long-term, deep research that produces foundational advances. Some of my best work took years, even decades, to reach maturity and show its value.
And I’m concerned about the culture that valorises founders and entrepreneurs while devaluing researchers and tools-builders. My entire career has been tools and infrastructure – making it possible for other people to do their work better. That kind of work is now less incentivised than it was when I was doing it.
The irony is that modern computing is drowning in technical debt precisely because people haven’t invested enough in foundational infrastructure. We keep building new languages, new frameworks, new applications, without properly understanding or optimising the layers beneath them. That’s unsustainable.
What advice would you give to the field, if it were listening?
Invest in research. Not just applied research – pure research. Understand that a discovery might not have commercial application for a decade or two, but it might unlock entire categories of possibilities.
Invest in teaching. Science education, engineering education – that’s not overhead. That’s how you build the next generation of people who can solve the hard problems.
Invest in infrastructure. Not sexy, not exciting, doesn’t make headlines. But everything depends on it. Compilers, databases, operating systems, networking protocols – these are the bedrock. They deserve time, resources, and recognition.
And hire women. Hire people from backgrounds that don’t match the default. Hire people who think differently. Diversity isn’t a quota or a nice-to-have. It’s a competitive advantage. You get better solutions when you have a diversity of minds working on a problem.
And remember: the work that’s most important is often the work that’s most invisible. The systems that work best are the ones nobody thinks about. The researcher who should have the most recognition is the one whose work is so thoroughly embedded in everything else that it’s impossible to untangle. That’s the goal: to make something so fundamental that future generations can’t even imagine computing without it.
That’s what I tried to do. I hope I managed it, at least partially.

Aisha Al-Farsi, 34, Software Architecture Engineer, Saudi Arabia
You mentioned that program dependence graphs became the “primary structuring method for modern parallelising compilers,” but I’m curious about what you couldn’t capture in those graphs. When you were building PTRAN, what kinds of programme behaviour resisted representation? Were there edge cases or real-world code patterns that your graph framework simply couldn’t express, no matter how you refined it? And do you think those blind spots still exist in modern compilers, or have subsequent researchers found ways to represent what eluded you?
Aisha, this is a perceptive question, and I appreciate that you’re asking about the limits of our framework rather than just its successes. That’s the mark of someone who understands that every representation is a choice – and every choice excludes something.
You’re right that program dependence graphs couldn’t capture everything. The most obvious blind spot was uncertainty. A dependence graph shows you the dependencies that must exist. But in real programmes, especially when you have arrays and pointers, you often can’t tell statically whether a dependency exists or not. You have to make a conservative assumption: if there’s any possibility of a dependency, treat it as certain.
Consider an array reference like A[f(i)]. Does it depend on another reference A[g(j)]? You can’t know unless you can prove that f(i) and g(j) will never be equal. Sometimes you can prove that – if one is always even and one is always odd, for instance. But often you can’t. So you assume they might overlap, and you can’t parallelise across that loop. This loses parallelism that actually exists in the programme.
There’s a class of problems we called “aliasing ambiguity.” Multiple variables or array elements might refer to the same memory location, and you can’t tell which ones without running the programme. The graph framework had no good way to represent “maybe depends” or “might depend.” Everything was binary: there’s a dependence or there isn’t.
We built analyses to narrow the uncertainty – flow-sensitive analysis, value range analysis, techniques for proving non-overlapping array accesses. But these were layers on top of the basic framework, and they were expensive computationally. The more precise you wanted to be, the longer compilation took.
The other significant limitation was dynamic behaviour. What if the programme’s structure changes based on input? What if a loop runs a different number of times, or takes different branches, depending on data values? The dependence graph is static – it represents all possible executions, but it can’t distinguish between the common case and the rare case. So if a dependency might happen in one in a million executions, you have to assume it might happen always.
There’s also the problem of interprocedural analysis at scale. I mentioned this briefly in the earlier interview, but it’s worth expanding. When function A calls function B, and B is in a separate compilation unit, you don’t have B’s source code. You only have its compiled form or its interface specification. How do you determine what B might read or write? You have to be conservative. This creates massive bottlenecks for parallelisation. Functions become black boxes, and you lose parallelism at function call boundaries.
We tried to address this with interprocedural summary information – essentially, creating a signature for each function that said, “This function might read these global variables and write those ones.” But building accurate summaries was itself a compilation problem. And if you made the summaries too conservative, you lost opportunities. If you made them too aggressive, you risked incorrect parallelisation.
As for whether modern compilers have solved this – partially. The LLVM infrastructure that came after my time does some remarkable things with whole-programme analysis. If the entire programme is available at compilation time, you can build more complete dependence information. But the fundamental problems remain. Pointer aliasing is still a challenge. Dynamic behaviour is still a challenge. And the trade-off between analysis precision and compilation time is still there.
What’s changed is that modern machines are faster, so the cost of expensive analyses is more bearable. And there’s more research funding in this area now, so people have tried thousands of heuristics and approximations that work well in practice, even if they’re not theoretically complete.
But here’s what I want to be honest about: I’m not sure those blind spots were actually solvable with the representational framework we chose. The programme dependence graph is elegant precisely because it’s limited. It shows what’s definitely true. Representing uncertainty – “might depend” – changes the nature of the framework. You’re no longer looking at a graph. You’re looking at something more like a probability distribution, or a constraint satisfaction problem. That’s a different kind of mathematics.
Whether that would have led somewhere productive, I can’t say. We didn’t pursue it seriously in my time. But it’s an interesting direction, and I wonder if modern researchers with machine learning tools have made progress there. Learning which dependencies actually matter, which ones are rare, which ones can be violated with acceptable risk – that’s more of a statistical problem than a logical one.
The edge cases that resisted representation most stubbornly were programmes written in ways that made them fundamentally hard to analyse. Pointer arithmetic – computing the address of a variable rather than accessing it directly. Self-modifying code. Computed gotos – jumping to an address stored in a variable. These were rare in scientific computing, which was what we mostly optimised. But they existed, and they broke our assumptions about what could be statically determined.
I think what I’d tell younger compiler researchers now is this: the dependence graph is still useful, but it’s not the whole story. It’s a beautiful way to represent certain kinds of information, but it’s inherently limited. The future of optimisation might be in layering multiple representations – a dependence graph for what you know for sure, probabilistic models for what’s likely, constraint systems for what’s possibly true. That’s more complex, but perhaps more powerful.
And there’s something else: our optimisation was always about making code faster or smaller. But now, with energy efficiency mattering enormously, you might want to optimise for different properties – thermal characteristics, memory bandwidth, cache behaviour. Those might require representations we never developed. The dependence graph tells you about logical dependencies, but not about the physical properties of how the code runs on actual hardware.
So yes, those blind spots are still there. But I think they’re not flaws in the framework so much as limitations inherent in the problem itself. Some things genuinely can’t be determined statically. And that’s not a problem to solve – it’s a reality to work around cleverly, using whatever information you can extract.
Mateo Herrera, 28, Computer Science PhD Candidate, Argentina
In the interview, you mentioned the tension between optimisation goals – that sometimes making code faster conflicts with making it smaller, or reducing memory access conflicts with reducing register pressure. How did you decide which trade-offs to prioritise when designing your catalogue of transformations? Was there a mathematical framework for weighing competing objectives, or was it more pragmatic – you picked transformations that worked well in practice on the code you were optimising? I ask because modern compilers face similar conflicts with energy efficiency versus speed. Did your thinking about these trade-offs inform how you’d approach that problem if you were working now?
Mateo, you’ve identified one of the deepest tensions in my work, and I’m glad you’re thinking about it. The question of how to weigh competing optimisation goals – that’s not something we solved elegantly. We lived with it.
When John and I were building the catalogue in the early 1970s, we approached it pragmatically. We’d observe what transformations helped on the programmes we were optimising – mostly scientific computing code, Fortran programmes doing matrix operations, differential equation solvers, that sort of thing. We’d categorise them and ask: under what conditions is this safe? What’s the benefit?
But you’re right that there was no overarching mathematical framework for deciding priorities. We didn’t have a unified cost model that said, “Trading a kilowatt of energy for a microsecond of latency is worth it” or vice versa. Instead, we made local decisions. Loop unrolling? That trades code size for speed. You do it if you have memory available and you care more about speed. Common subexpression elimination? That trades a register for speed. Worth doing if you have registers available.
The decision process was more like carpentry than mathematics. You looked at a specific piece of code and asked: “What’s expensive here? Memory access? Register pressure? Branching?” And then you applied transformations that addressed the bottleneck. If you applied too many transformations, you’d hit some other bottleneck. You backed off.
For the catalogue itself, we documented the trade-offs for each transformation – roughly what it cost in code size, what it gained in speed, under what conditions it applied. Then compiler writers could decide their own priorities. If you were optimising for speed, you’d apply aggressive transformations. If you were optimising for code size – which mattered for embedded systems, and still does – you’d be more selective.
But there was no principled way to say, “Across all possible programmes and all possible hardware, here’s the optimal set of transformations to apply in this order.” That problem is fundamentally intractable, I think. Every programme is different. Every machine is different. The optimal strategy depends on the specific case.
What we could do was build heuristics that worked well in practice. And that’s what compilers have always done. You try a particular sequence of transformations, measure the result, and if it’s better than before, keep it. If not, try something else.
Now, you asked whether we had a mathematical framework. We didn’t, really. But I wonder now whether we should have tried harder to build one. The field of optimisation theory – mathematical optimisation, not code optimisation – had a lot to offer. Linear programming, for instance, could model some of these trade-offs. You could set up constraints: “Code size must not exceed X. Speed must improve by at least Y. Register pressure must stay below Z.” And then solve for the optimal set of transformations.
We didn’t pursue that in my time, partly because the computational cost would have been prohibitive. Solving a linear programme for every function in every programme being compiled would be expensive. But I think that’s where the field was heading, conceptually.
What’s interesting is that modern compilers, especially with machine learning approaches, are doing exactly that – learning which transformations to apply in which order, for which goals. They’re training neural networks on millions of programmes to predict: given this code and these optimisation objectives, which sequence of transformations produces the best outcome? That’s a data-driven way to solve the problem I was attacking theoretically.
I’m genuinely curious whether modern approaches are better. Are they? Do they actually find better trade-offs than the heuristics we developed?
The reason I ask is that heuristics can be remarkably effective even without theoretical justification. Sometimes you discover a transformation sequence that works brilliantly, and you can’t fully explain why – it just works. It’s like a chess opening: you learn it because it works, not because you have a proof that it’s optimal.
But there’s a risk with that approach too. You might optimise for the wrong thing. In my era, we optimised almost entirely for execution speed. We cared about memory size because memory was expensive, but we didn’t think much about energy consumption. We barely thought about it.
If I were working now and I knew that energy efficiency was going to be critical – that data centres would become major consumers of electricity, that every watt mattered for climate reasons – I would have designed the catalogue very differently. I would have included transformations aimed specifically at reducing power consumption. Things like: how do you reduce the number of memory accesses? How do you reduce cache misses? How do you arrange code to minimise switching activity in the processor?
These aren’t the same as optimising for speed. A transformation that makes code faster might make it use more energy, if it increases memory bandwidth or cache traffic. Or it might reduce energy by improving cache locality, even if it slows things down slightly.
So the answer to your question about what I’d prioritise: I’d prioritise whatever the compiler writer and the programme writer care about. But I’d be more explicit about the trade-offs. Instead of saying, “Loop unrolling is good,” I’d say, “Loop unrolling improves speed by approximately X%, increases code size by approximately Y%, and increases register pressure by approximately Z%. Choose whether to apply it based on your constraints.”
That’s more honest. It acknowledges that these aren’t objective goods and bads – they’re relative to your goals.
The other thing I’d do differently, knowing what I know now about energy and climate, is to treat energy efficiency as a first-class optimisation objective from the start, not an afterthought. When you’re designing compiler infrastructure, the properties you optimise for early on shape everything that comes later. We didn’t include energy-related analyses in the basic framework. Modern compilers are trying to bolt it on top of frameworks designed for speed and size.
It might be better to have a unified framework that treats multiple objectives symmetrically. Something that says: here are five things we might optimise for – speed, code size, energy, memory bandwidth, latency variance. Here’s how each transformation affects each objective. Here’s what the trade-offs are. Choose your priorities, and we’ll apply transformations accordingly.
That would require better models of how code translates to hardware behaviour than we had in the 1970s and 80s. But it’s doable now. Modern processors publish detailed performance models. You can predict fairly accurately how a piece of code will execute, what the energy cost will be, whether it’ll hit cache misses.
So my honest answer is: we solved the problem pragmatically through heuristics and observation. We didn’t have a deep mathematical framework. And I think that was fine for the time – it worked. But I’d approach it differently now, and I’d want to understand whether modern approaches have found something we missed, or whether they’re just more powerful computers applying the same basic strategies.
Inga Berzina, 41, Cognitive Scientist and Technology Historian, Latvia
You learned Fortran by teaching it – reading source code, debugging in real time, understanding the system through explanation. That’s a fascinating epistemology, but it’s almost the opposite of how computing is often taught now: formal theory first, then implementation. Do you think your particular pathway – understanding through doing and teaching – shaped what problems you saw as solvable? I’m wondering whether someone trained purely in theory might have approached compiler optimisation differently, or whether your method of learning actually gave you insights that formal training might have obscured.
Inga, you’ve identified something that I think about often, and I’m grateful you’re asking it as a historian. You’re absolutely right that my epistemology was unconventional, and I think it did shape what I saw as possible.
When I started teaching Fortran in 1956, I had to understand it faster than I wanted to. The language spec was incomplete. The compiler source code was the closest thing to a complete reference. So I read it line by line. I traced through what happened when you compiled a simple programme. I broke things intentionally to see what happened. I asked myself: why did the compiler make that choice? Is there a better way?
That method – understanding by doing, by breaking, by asking why – creates a particular relationship to a problem. You’re not learning abstract principles and then applying them. You’re learning from concrete instances and building principles from those instances.
I think this made me sensitive to inefficiency. Someone trained purely in theory might think: “The compiler translates your high-level code into machine code. That’s the purpose of a compiler. Done.” They might not ask whether the translation could be better, because the theoretical goal has been achieved. But I was seeing actual code being generated, actual programmes running, actual waste happening. I couldn’t ignore it.
There’s also something about teaching that forces you to understand deeply. If a student asks, “Why does the compiler do it this way?” and you don’t know, you have to find out. You can’t hand-wave. So I was constantly forced to understand not just what the compiler did, but why, and whether the why made sense.
I think someone trained primarily in theory might have approached compiler optimisation as an academic problem: what are the mathematical properties of programme transformation? What can be proven? Someone like that might have built a more elegant theoretical framework earlier. They might have proven theorems about optimality that eluded us.
But they might not have asked the practical question: “How do you make this actually work on real code in finite time?” That’s a different kind of question. It’s an engineering question, not a mathematical one. And it requires understanding the concrete constraints you’re working with.
I’ll give you a specific example. One of the transformations in our catalogue was called “strength reduction” – replacing an expensive operation with a cheaper one. For instance, if you’re computing 2*i in a loop, you could replace it with i+i (addition instead of multiplication). Or better yet, you could compute it incrementally: if j = 2*i and you’re incrementing i by one each iteration, you can increment j by 2 instead of recomputing 2*i.
Now, theoretically, you can describe strength reduction formally. You can prove it’s correct. You can characterise when it applies. But to actually do strength reduction in a compiler – to find all the opportunities, to apply it safely, to avoid the cases where it breaks – that requires understanding the concrete patterns that appear in real code.
I discovered some of those patterns by teaching. I’d see code that a student wrote, and I’d think, “The compiler isn’t handling that well.” Then I’d trace through what the compiler did, and I’d see: ah, there’s an opportunity for strength reduction that the compiler is missing. What would it take to find that automatically?
Someone trained in pure theory might have constructed the problem more abstractly from the start. Someone who’d never taught, who’d never seen a student’s code or a compiler’s output, might have approached it differently.
But I’m not sure they would have been better. There’s a reason why so much of compiler technology came from people like me – people who understood both the theory and the practice, who’d read code and debugged code and taught code. The theoretical elegance matters less than the practical effectiveness.
That said, I think there’s a risk in my approach too. By learning through doing, through working on specific problems, you can miss broader patterns. You can solve a particular problem beautifully without realising it’s an instance of a more general principle. Theoretical training would have made me think more in terms of general principles from the start.
There’s also something about formal training that teaches intellectual rigour. If you’re trained in mathematics, you learn to be precise, to define terms carefully, to distinguish between what you know and what you’ve assumed. Teaching myself compiler design through reading code and debugging, I was sometimes sloppy. I’d notice something worked without fully understanding why.
So I don’t think my learning method was better than formal training. I think it was different, and it had advantages and disadvantages.
What I do think is that it shaped the questions I asked. I was drawn to problems that had concrete manifestations in real code. I was less interested in abstract properties of programmes that didn’t seem to have practical implications. If you’d asked me in 1960, “What’s the most interesting open problem in programming language theory?” I might have given you a different answer than someone with a PhD in mathematics.
Here’s what I’d say to someone now wondering about this: if you learn through doing, through building things and understanding them incrementally, you’ll develop an intuition for what’s possible and what’s hard. That intuition is valuable. But you should also study theory, understand formal methods, learn how to think abstractly. Don’t just be a practitioner. And if you’re learning theory, find opportunities to build things, to see how theory meets reality, to understand what’s missing.
The best scientists and engineers I’ve known have both. They understand theory deeply and practice concretely. They can move between the abstract and the specific. They know when to rely on proof and when to trust empirical observation.
I learned through doing, and I think that made me a better compiler engineer. But it also meant I was sometimes defensive about my lack of formal credentials – I had a master’s degree in mathematics, but I never did a PhD, never published pure theory. I was always aware that there were theorists who’d studied things I hadn’t.
Whether that affected what I discovered, I can’t say with certainty. But I suspect it did. I suspect someone with a different epistemology would have asked different questions and found different answers.
The interesting question – and maybe this is where you’re really pushing – is whether my approach enabled certain discoveries. Could someone trained in pure theory have discovered program dependence graphs? I think so. The mathematics isn’t that hard, from a theoretical perspective. But would they have? Would they have seen the need?
I saw the need because I was trying to parallelise real programmes, and control flow graphs weren’t giving me the information I needed. So I asked: what else do I need to represent? And the answer was data dependencies. And once you’re thinking about representing both control and data, the dependence graph is a natural structure.
Someone who’d only studied theory might have arrived at it more slowly, or not at all. Or they might have arrived at it faster, having access to mathematical frameworks I didn’t know about.
I genuinely don’t know. But I do know this: my path through the field was unusual. And it meant I asked questions that the formal training track might not have prioritised. Whether that’s because my questions were better or just different, I leave to historians like you to judge.
Koa Mitchell, 35, Data Centre Infrastructure Manager, Fiji
You worked on the Harvest project optimising code for code-breaking systems, and I imagine that was profoundly constrained – limited memory, limited processing power, and absolute requirements for correctness and speed. But you also spent decades on blue-sky research at IBM. When you moved between those two contexts – classified, high-pressure, applied work versus open research – did your thinking about what was worth optimising, or how hard you should push for performance gains, actually shift? Did the urgency of Harvest change how you approached your later work on parallelisation, or did you keep those two mindsets separate?
Koa, this is a question that cuts to something I’ve never fully articulated, even to myself. The Harvest work and the research work – they were different worlds, and yes, they changed how I thought about what mattered.
Let me be as clear as I can about what I can say. Harvest was classified. It was code-breaking work during the Cold War. The constraints were absolute: you had limited processing power, limited memory, and you needed results now. Not eventually. Now. And the cost of being wrong wasn’t a paper that didn’t get published or a thesis that didn’t get accepted. There were real consequences.
That pressure changes what you optimise for. In my academic research, I could afford to be elegant. I could spend time building a beautiful theoretical framework, writing papers, proving theorems. The goal was understanding and publishable results.
In Harvest, the goal was: make this work, make it faster, make it use less memory. Do it in a way that’s correct. Do it in a way that scales. Everything else is secondary.
I managed teams on that work – compiler teams optimising code for signals processing and analysis. The work was intense. You were working on problems that nobody else in the world was working on, because it was classified. You couldn’t go to a conference and hear what others were doing. You had to solve everything yourself.
That does something to your thinking. You become very pragmatic. You don’t have time for elegant solutions that don’t work. You have time for solutions that work, period. If an ugly hack is faster and correct, you use it. If a beautiful algorithm is theoretically superior but doesn’t work in practice, you don’t use it.
I learned to trust empirical results over theoretical predictions. I learned to build tools that gave you immediate feedback – you’d compile code, run it, measure the performance, and instantly know whether your optimisation helped or hurt. You couldn’t wait for peer review or publication. You needed to know now.
I also learned to think about resource constraints as primary, not secondary. In the research world, you’d say, “In principle, you could optimise for this property, but it would require more memory or more compile time than is practical.” And then you’d move on. In Harvest, you’d say, “We have exactly this much memory and this much time. Make it work with that.” It’s a completely different mindset.
When I came back to research work – and there was always some overlap, but especially when I moved more fully into the research side – I carried that pragmatism with me. I was less interested in theoretically perfect solutions and more interested in solutions that worked on real code.
I think this is why I was effective at research leadership. I could recognise when a theoretically beautiful approach wasn’t going to work in practice, and I could steer us toward something more pragmatic. I’d also learned how to manage large teams under pressure, which was invaluable when we were building PTRAN or managing the parallelisation research.
But I want to be honest about a tension. The classified work was important – it was genuinely important. But it was also invisible. I couldn’t talk about what I’d learned. I couldn’t publish papers on the techniques I’d developed. I couldn’t contribute to the public knowledge of the field. So there’s a sense in which decades of my most intense, most consequential work simply vanished from the historical record.
And that shaped how I thought about research. It made me aware that research can matter even if nobody knows about it. It can be important even if it can’t be published. That’s a liberating realisation, actually. It takes some of the pressure off needing to publish or achieve recognition.
On the other hand, it also meant that when I did publish, I was sometimes publishing results that I’d already explored in depth in classified contexts. The published work was good, but it wasn’t always my freshest thinking. Some of my best ideas went into classified programmes and stayed there.
I don’t regret that. The classified work was necessary, and it was the right thing to do. But it does mean my public legacy is incomplete. People know about my work on optimising transformations and interprocedural analysis. But they don’t know about the compiler optimisation work I did for code-breaking systems, because it’s still classified.
Now, your question is whether working on those two tracks – classified and unclassified – kept me in separate mindsets, or whether I integrated them. Honestly, I tried to integrate them, but I’m not sure I succeeded completely.
The pragmatism from Harvest definitely informed my research. I was always asking: does this actually work on real code? Not: is this theoretically sound? Real code first, theory second.
But the research work also influenced how I thought about the classified work. The frameworks I was developing – control flow graphs, data flow analysis – those were tools I could use to better understand code-breaking problems. The techniques I was exploring publicly could be applied privately.
What I didn’t do – and I wonder now whether I should have – was to push back harder on the compartmentalisation. It was assumed that classified work and published research would be kept separate. You couldn’t talk about one in the context of the other. You couldn’t say, “This technique we developed for code-breaking also applies to compiler optimisation.”
Maybe if I’d been braver, I could have found ways to declassify some of that work, or at least to publish results that drew on classified insights without revealing classified details. Other researchers have done that. But it would have required navigating bureaucracy and classification systems, and I’m not sure I had the appetite for that fight.
There’s also a question of intellectual ownership. Some of the work on Harvest was collaborative – I was working with teams, with people in intelligence agencies. Was that my insight or theirs? If something was developed in a classified context, does it belong to me to publish later? These are questions I never fully resolved.
What I can say is this: the two tracks changed how I thought about optimisation. The classified work taught me that performance matters in ways that go beyond abstract metrics. It taught me to think about real constraints – this machine has this much memory, this much processing power, and you have this much time. Make it work.
That pragmatism stayed with me in my research. It made me a better engineer, I think, even if it sometimes made me impatient with theoretical considerations that didn’t have immediate practical implications.
And the research work – the frameworks I was developing publicly – gave me tools to approach classified problems more systematically. It was a synergy, even though I couldn’t always articulate it because of the classification constraints.
If I were advising someone now who found themselves straddling classified and unclassified work, I’d say: recognise that the mindsets are different. The classified work teaches you certain lessons about pragmatism and real constraints. The research work teaches you about frameworks and theory. Don’t assume they’re in conflict. Look for places where insights from one can inform the other.
But also: be aware that compartmentalisation takes a toll. There’s part of your thinking that you can’t share, can’t publish, can’t contribute to the public knowledge of your field. That’s a real cost. And over a career, it adds up. You carry insights that nobody else knows about. They die with you.
That’s one of my regrets, actually. Not that I did the classified work – I don’t regret that. But that so much of what I learned in that context couldn’t be shared. If I could have found a way to publish more of those insights, in declassified form, I think the field would have progressed differently.
But that’s water under the bridge now.
Amara Keita, 29, Gender Equity Programme Manager in Tech, Ivory Coast
You built teams that were roughly 50% women in the 1970s and 80s, which is remarkable. But I’m struck by something you didn’t fully address: what happened to those women after your mentorship ended? You mention Anita Borg, whose impact is well-documented. But what about the others in your compiler group? Did they stay in computing? Did they reach senior positions? And if some of them didn’t, do you think that was despite the supportive environment you created, or a sign that even excellent mentorship can’t fully counteract the broader systemic barriers? I’m asking because it shapes how I think about whether individual mentors can solve structural problems.
Amara, you’ve asked the central question. And I’m going to give you an honest answer, which is: I don’t know. I can’t know, because I didn’t track what happened to everyone carefully enough, and the field didn’t either.
I can tell you about the women I know succeeded. Anita Borg is the obvious one – she went on to found the institute that bears her name, the Grace Hopper Celebration, and she touched the lives of thousands of women in computing. That’s documented. That’s visible.
There were others. Some stayed in compiler research and moved up through the ranks at IBM or elsewhere. Some moved into systems work, or into management, or into academia. I’ve kept in touch with some of them over the years, and I know they had good careers.
But honestly? Some of them didn’t stay in computing. Some moved into other fields. Some left the workforce entirely – had families, prioritised other things. Some stayed in the field but didn’t reach senior positions. And I don’t have a complete picture of why, in each case.
The ones who left – was it because the environment was still too hostile, even with my team being more welcoming? Was it because they had other priorities? Was it because the opportunities elsewhere looked better? I genuinely don’t know. And I didn’t follow up the way I should have.
That’s a failure on my part. If I’d been thinking clearly about what I was trying to do – build a sustainable pipeline of women in computing – I would have tracked outcomes. I would have asked: five years after leaving my team, where are these women? Ten years out? What did they contribute? What obstacles did they face?
Instead, I was focused on doing the work itself, on mentoring people while they were with me, and then moving on to the next project. I treated mentorship as something that happened in the moment, not as something with long-term consequences that I needed to understand and learn from.
That’s a pattern in how I’ve thought about this issue, actually. I built teams that were roughly half women. That felt like an achievement. But was it? Did those women have the same opportunities as the men on the team? Did they advance at the same rate? Did they have the same access to interesting projects, to visibility, to sponsorship for promotions?
I like to think the answer was yes. I tried to be fair, to give everyone meaningful work, to recognise good contributions. But I also know that bias is subtle. It operates below the level of conscious intention. I might have given men more challenging projects because I unconsciously thought they could handle them. I might have been less likely to sponsor a woman for a promotion because I was less confident she’d be successful, even though she had the same qualifications as a man I’d sponsored.
I can’t know if I did those things because I wasn’t tracking it carefully. And that’s a problem.
Here’s what I’m trying to say: individual mentorship matters, but it’s not sufficient. Creating a supportive team matters, but it’s not sufficient. What matters – what really matters – is changing the structures. And that’s much harder, and it’s much less visible, and it didn’t happen on my watch.
I had authority to hire my team, but I didn’t have authority to change IBM’s promotion processes, or to change the culture of the field, or to change the barriers that women faced outside my group. Anita Borg faced discrimination and harassment despite being in a relatively supportive environment. That’s documented. She eventually left IBM, left industry, and founded her institute precisely because the structural problems were too large for individual mentorship to overcome.
So yes, I had impact. But was it lasting? Was it transformative? Did it actually change the trajectory for women in computing?
I think the honest answer is: partially. It helped some people. It created an alternative model – proof that you could have a research team that was gender-balanced and still do world-class work. But it didn’t dismantle the larger barriers.
And here’s what troubles me now: the diversity initiatives in tech, they’re still struggling with the same problems I was struggling with in the 1980s. How do you recruit women into technical fields? How do you retain them? How do you ensure they have equal opportunities? How do you create inclusive environments?
The fact that these are still live questions suggests that my approach – good mentorship, supportive teams, hiring practices – wasn’t sufficient. If it had been, the problem would be solved by now.
What would have been necessary? I think it would have been something much more structural. Changes to how the field was taught, starting in school. Changes to how hiring and promotion worked at the institutional level. Changes to how the field valued different kinds of work and different kinds of people. Changes to the culture itself.
Those changes would have required me to do more than manage my own team well. They would have required me to be vocal about systemic problems, to advocate for structural change, to use whatever influence I had to push the field in a different direction.
Did I do enough of that? No. I don’t think I did.
I was focused on proving that women could do excellent technical work. I thought that if I built a team of brilliant women doing brilliant work, that would be enough. The work would speak for itself. People would see that women belonged in this field.
But that’s not how systemic change works. Proof of concept isn’t enough. You need institutional commitment. You need policy change. You need people with power willing to use that power to challenge the status quo.
I had some power. Not enormous power, but some. I was a respected researcher, I had hiring authority, I had influence over what projects my group worked on. I could have used that power more boldly. I could have been more vocal about the structural problems. I could have pushed harder against the biases I saw.
I didn’t. I mostly worked within the system, trying to show that things could be different. And that was valuable, but it wasn’t transformative.
So when you ask whether individual mentors can solve structural problems, the answer is: no. They can’t. They can help individual people navigate the structures, but they can’t change the structures themselves.
What I wish I’d done is combine mentorship with structural advocacy. I wish I’d used my position not just to hire good women and mentor them well, but to push for changes in how IBM did hiring, how it evaluated performance, how it assigned interesting work, how it thought about advancement.
I wish I’d been vocal about the barriers women faced. I wish I’d documented them. I wish I’d helped build a movement for change, not just managed a good team.
But I was a creature of my time, with the limitations of my time. I was aware of bias, but I wasn’t as aware as I could have been. I was committed to helping women, but I thought the path was individual achievement, not structural change.
Would I have succeeded in pushing for structural change if I’d tried harder? I don’t know. The field might not have been ready. IBM’s leadership might have resisted. But I’ll never know, because I didn’t try hard enough.
So my advice to you, Amara, as you do this work now – and it sounds like important work – is: do both. Mentor individuals, absolutely. That matters. But also push for structural change. Document the barriers. Advocate for policy changes. Use whatever authority and influence you have to challenge the systems themselves.
And track outcomes. Know what happened to the people you mentored. Learn from what worked and what didn’t. The field’s memory about these things is short and institutional, which means the lessons get lost. If you’re going to do this work, document it. Make it public. Help the field learn from what you discover.
I didn’t do enough of that. I hope you do better.
Reflection
Frances Elizabeth Allen died on 4th August 2020 – her eighty-eighth birthday – from complications of Alzheimer’s disease. She passed away in the middle of a global pandemic, when the world’s attention was elsewhere. Few noticed that one of computing’s most foundational minds had gone silent. Few realised what knowledge, what intuitions, what hard-won insights departed with her.
But five years later, as we sit with the words she’s left us in this interview – words spoken as if from a liminal space, neither quite of her time nor entirely of ours – her absence feels acute. Because the problems she spent her life solving are more urgent now than they were in 1966 or 1989 or even 2006 when she won the Turing Award.
What This Conversation Reveals
Over the course of this interview and the responses to our community’s questions, several themes emerge with particular clarity.
First: the paradox of successful invisibility. Frances Allen’s work succeeded so thoroughly that it became infrastructure. Programme dependence graphs are so embedded in how modern compilers function that most programmers don’t know the concept has a name, let alone a creator. Compiler optimisation techniques that she helped formalise are applied billions of times daily, in machines around the world, yet attributed to “the compiler” rather than to the woman who figured out how to make compilation intelligent.

But the consequence is that the people who build the foundations disappear from our historical memory whilst the people who build on top of them – the application developers, the product creators, the entrepreneurs – become famous. Frances Allen saw this clearly. She understood that her work on parallelisation, on optimisation, on code analysis was enabling the software revolution. She also understood that enablers are systematically overlooked.
Second: the cost of compartmentalisation. In response to Koa Mitchell’s question, Frances Allen acknowledged something rarely discussed: decades of her most consequential work remained classified. On mentorship outcomes: The public narrative around Frances Allen emphasises her role as a mentor, with Anita Borg as the primary example. In this conversation, she admits uncertainty about what happened to most of the women she mentored. She doesn’t know if building a supportive team was sufficient. This honesty is absent from most accounts, which present her mentorship as straightforwardly successful.

It is so thoroughly embedded that most people using it don’t know its history.
The catalogue of optimising transformations that she and Cocke published in 1972 remains cited and taught. Compiler courses use it as a reference. It provided the taxonomy that the field still uses to discuss code transformation.
The LLVM infrastructure, which became dominant in modern compiler construction, draws heavily on principles that Allen helped establish. Chris Lattner and the LLVM team built on decades of compiler research, and Allen’s work is a foundational part of that lineage.
In academia, her work is cited extensively. Her papers appear in reading lists for advanced compiler courses. Her contributions are acknowledged in the literature on program analysis, code optimisation, and parallelisation.
But – and this is crucial – her name is often absent from what students actually use and build with. They learn about dependence graphs in a compiler course and think of them as a standard technique. They don’t think of Frances Allen. They use LLVM and don’t know her name. They benefit from optimisation techniques that her work helped formalise, and the attribution is lost.
This is the particular curse of foundational work: its influence becomes so pervasive that it disappears into the background. You don’t see the scaffolding; you only see the building.
Why This Matters Now
Frances Allen’s concerns about parallel computing – the inability to automatically parallelise sequential programmes for multicore and many-core processors – remain unsolved. Five years before her death, the field still struggled with what she’d been trying to solve in the 1980s and 90s.
Today, in 2025, the problem is more acute. Modern processors have dozens or hundreds of cores. Graphics processing units have thousands of parallel units. Yet most programmes are still written sequentially. The gap between what the hardware can do and what the software can exploit grows wider.
Machine learning approaches have brought some progress. Neural networks trained on millions of programmes can predict good transformation sequences, good parallelisation strategies. But this is learning from data, not solving the underlying problem. It’s a pragmatic workaround, not a breakthrough.
Frances Allen’s vision of understanding programmes deeply enough to parallelise them automatically remains unrealised. And that matters, because we’re running out of sequential speedups. Moore’s Law is slowing. Energy efficiency is becoming critical. Climate constraints mean we need software that runs efficiently on the hardware we have, not software that waits for faster hardware.
The techniques she developed for optimisation – reducing memory access, improving cache locality, finding opportunities for parallelisation – are more relevant now than ever. Data centres consume roughly one percent of global electricity. Every watt matters. The compilation optimisations that Allen pioneered can reduce energy consumption. Yet the field that she shaped is increasingly invisible.
Furthermore, her work on energy-efficient compilation is prophetic. She didn’t frame her work in climate terms – that language didn’t exist in her era. But making code run faster was always about making it run more efficiently, using fewer resources. In a climate-constrained world, that efficiency becomes a moral and practical imperative.
If the field had invested more heavily in compilation research, if parallelisation had been solved decades ago, if compiler optimisation were treated as a first-class research problem rather than infrastructure work – where would we be now? Would our AI systems be more efficient? Would our data centres use less power? Would we have better tools for writing parallel programmes?
These are speculative questions. But they suggest that undervaluing infrastructure work, overlooking the people who build it, has real consequences.
For Young Women in STEM
Frances Allen’s story offers several lessons for women now entering science and engineering.
First: excellence is necessary but not sufficient. Frances Allen was brilliant. She won the Turing Award. She made Fellow at IBM. She published influential papers. And she was still overlooked for decades. She still struggled with visibility, with attribution, with being taken seriously.
This is not a counsel of despair, but of realism. Excellence matters. It’s the foundation. But it’s not enough on its own to guarantee recognition or to protect you from institutional bias. You also need visibility, you need advocates, you need to be strategic about your career.
Second: building infrastructure is noble work, but it’s undervalued. If you’re drawn to compiler design, to systems programming, to tools and infrastructure, know that this work matters profoundly. It enables everything else. But also know that you may never be as famous as the person who builds an application on top of your work. You may not get credit. You may spend decades building something that becomes so successful that nobody thinks about it.
That’s okay. But know that it’s the case. Go into it with eyes open, understanding that the reward is the work itself and the knowledge that it matters, not public recognition.
Third: mentorship and structural change are both necessary. Frances Allen created a supportive environment and mentored women brilliantly. That had real impact. But she also recognises, in this interview, that individual mentorship isn’t sufficient for systemic change. If you become a mentor – and many of you will – do it. It matters. But also advocate for structural change. Push for policy reform. Use your position to change the system, not just to help individuals navigate it.
Fourth: your pathway to STEM may be unconventional, and that may be an advantage. Frances Allen teaches herself by doing, by reading code, by building incrementally. She was so focused on doing the work that she didn’t step back to explain it, to make it visible, to ensure that others could learn from it.
If you do foundational work, take time to explain it. Write about your process. Document what you learn. Make your thinking visible. This is especially important for women, because our work is more likely to be overlooked and forgotten. You have a responsibility – to yourself, to the field, to future women scientists – to ensure your contributions are documented and attributed.
Finally: you belong here. Frances Allen was often the only woman in the room. She navigated male-dominated institutions, male-dominated fields, male-dominated spaces. And she belonged. Her work was important. Her ideas were sound. Her contributions were foundational.
You belong too. Not because you’re as good as the men, but because the men who are taken seriously are no better than you are. The barrier is not merit. It’s institutional bias, systemic marginalisation, cultural narratives that don’t centre women. Those barriers are real and they matter. But they’re not about your ability. They’re about the system.
Know that. Stand in it. Change it if you can.
